A practical comparison for early-stage teams: credits programmes, real cost differences, hiring implications, and the lock-in you accept.
For most startups, AWS vs Azure is a lower-stakes decision than it feels. Both run your containers, both have managed Postgres, both have object storage that works. The differences that will actually affect you over three years are credits, hiring, enterprise sales, and how much provider-specific architecture you adopt.
That last one matters most and gets the least attention.
Credits: the largest early difference
Early-stage cloud spend is frequently dominated by what you did not pay.
AWS Activate provides credits through accelerators, VCs, and partners, commonly $5,000–100,000 depending on route, with the largest tiers requiring an affiliated investor or accelerator.
Microsoft for Startups Founders Hub is unusually accessible — meaningful Azure credits without requiring investor affiliation, scaling as you progress through stages. It also bundles GitHub Enterprise, Visual Studio subscriptions, and notably includes OpenAI model access through Azure.
Google Cloud for Startups is competitive and worth checking for completeness.
The practical guidance: apply to all of them before choosing. Credits are the single largest cost factor in year one, and the amounts differ enough to be decisive. A startup with $150,000 of Azure credits and $5,000 of AWS credits has effectively had the decision made.
Two cautions. Credits expire, usually in twelve to twenty-four months — architecture optimised for free capacity becomes expensive when they lapse. And credits create switching costs precisely because you build around them.
Cost, once credits are gone
At list prices the providers are close enough that headline comparison is not useful. Compute, storage, and managed database pricing track each other within single-digit percentages on equivalent configurations, and both discount heavily for commitment.
The differences that persist:
Egress. Both charge substantially for data leaving the cloud. If your product moves significant data out — media delivery, large exports, multi-cloud replication — model this specifically. It is the line that surprises people, and it can exceed compute.
Licensing. If you run Windows Server or SQL Server, Azure Hybrid Benefit makes Azure materially cheaper. This is a genuine, sometimes decisive advantage for teams with a Microsoft stack.
Managed service granularity. AWS tends to offer more primitives; Azure tends to bundle. Bundling is cheaper when you use the bundle and wasteful when you need one component.
Support plans. Both charge for meaningful support, commonly a percentage of spend. Include it — teams routinely omit it and find it is a real line.
The differences that actually decide it
Hiring. AWS has the larger pool of engineers with production experience, particularly in startup ecosystems. If your hiring plan is senior infrastructure people from other startups, AWS familiarity is more common. In enterprise-heavy markets and .NET-centric regions, Azure experience is at least as available.
Your existing stack. A .NET team with Active Directory, Microsoft 365, and SQL Server will move faster on Azure. The integration is genuinely better, not merely marketed as such. A Python or Go team with no Microsoft footprint has no such pull.
Enterprise sales. If you sell to large enterprises, particularly in regulated sectors, running on the provider your customer already uses removes friction. Marketplace listings can be procured against existing commitments, which can shorten a procurement cycle from months to weeks. For enterprise-focused startups this occasionally outweighs everything else.
Specific services. Only if you genuinely need something without an equivalent. Most such claims do not survive examination — both providers cover the common ground well. The real asymmetries are narrower and change frequently enough that checking current state beats relying on received wisdom.
Lock-in is the decision you are actually making
The provider matters less than how deeply you couple to provider-specific services.
Portable: containers on managed Kubernetes, Postgres or MySQL through a managed service, object storage through S3-compatible APIs, standard message queues. Migrating these is work — days to weeks — but tractable.
Sticky: proprietary serverless with provider-specific event models, managed identity woven through the application, proprietary data warehouses, provider-specific ML platforms with trained artefacts. Migrating these is a rewrite.
Neither is wrong. Provider-specific services are frequently excellent and adopting them is often correct — a small team should not build what it can rent. But make it a decision rather than a drift.
A defensible position for most startups: portable for the core, provider-specific at the edges. Your data and application logic stay movable; auth, notifications, and analytics can couple tightly because replacing them later is bounded.
The practical test: could you estimate a migration? If the honest answer is "we have no idea," you are more locked in than you intended.
Multi-cloud, briefly
For a startup, generally no.
Multi-cloud roughly doubles operational surface — two IAM models, two networking stacks, two billing systems, two sets of expertise — in exchange for negotiating leverage you do not yet have and resilience against a failure mode that is rarer than your own outages.
The exceptions are real but narrow: a specific customer contractually requiring a provider, a regulatory requirement, or a genuinely unique service.
Being *portable* is worth pursuing. Being *simultaneously deployed* is not, until you have a specific reason and a platform team.
A decision procedure
Apply for all credit programmes. Frequently decides it outright.
If you are a .NET or Microsoft-stack team, choose Azure. The productivity difference is real.
If you sell to enterprises standardised on one provider, match them.
If your team has deep production experience with one, use it. Familiarity beats marginal feature differences by a wide margin.
Otherwise choose AWS for the larger hiring pool and ecosystem depth, and keep the core portable.
Then spend your attention on the thing that actually matters: whether you are accumulating lock-in deliberately or by accident.
