LLMOps consulting services address the gap between a working prototype and a system that can be operated, evaluated, and changed safely. Most organisations reach that gap suddenly — the demo succeeds, deployment is approved, and nobody can answer how to tell whether a prompt change made things worse.

The category is new enough that scope varies wildly between providers. This sets out what the work genuinely consists of.

Why LLM operations differ from MLOps

Traditional MLOps assumes a model with measurable accuracy against labelled data, retrained on a schedule, monitored for drift. Several of those assumptions break.

Outputs are often not objectively correct. A summary is better or worse, not right or wrong. Evaluation requires judgement rather than comparison against ground truth, which changes the entire measurement approach.

The prompt is part of the system. A prompt change alters behaviour as much as a model change, but prompts frequently live in application code with no versioning, no review, and no evaluation gate. This is the single most common operational gap.

Behaviour changes without deployment. A provider updates a model behind a stable endpoint and your system behaves differently with no change on your side. Version pinning and regression detection matter more than in conventional ML.

Failure is plausible. A broken classifier returns obvious nonsense. A degraded language model returns fluent, confident, wrong output that passes casual review. Detection requires deliberate evaluation, not error rates.

Cost is per-request and variable. A prompt change that adds context increases spend on every call thereafter. Cost monitoring belongs alongside latency and error rate.

What a competent engagement delivers

An evaluation suite tied to your use case. This is the core deliverable and the one that distinguishes real capability. It should contain a curated dataset of representative inputs with expected characteristics, automated scoring appropriate to the task, and a CI gate blocking regressions.

Scoring approach depends on the task. Structured extraction admits exact-match and schema-validity checks. Open-ended generation typically requires model-graded evaluation against a rubric — which must itself be validated against human judgement on a sample, or you are trusting an unvalidated judge.

Without this, every change is a guess. With it, prompt and model changes become testable. If a consulting proposal does not centre this, it is not an LLMOps engagement.

Prompt versioning and change control. Prompts extracted from application code into versioned artefacts, with review and evaluation gates. Deployable and rollback-able independently.

Observability at the right granularity. Per-request logging of input, output, model version, prompt version, latency, token counts, and cost, with trace linkage across multi-step chains. When a user reports a bad answer, you need to reconstruct exactly what happened — which prompt version, which retrieved documents, which model.

A regression detection mechanism. Scheduled evaluation runs against pinned models to catch provider-side drift, with alerting on threshold breaches.

Cost attribution. Spend broken down by feature, user segment, and request type. Most teams discover a small fraction of requests drives the majority of cost, and cannot see it without this.

A safety and guardrail layer proportionate to exposure — input validation, output filtering, PII detection where relevant, and rate limiting.

Engagement shapes and pricing

Assessment (2–4 weeks, $8,000–25,000). Review of the existing system with a prioritised gap analysis and roadmap. Appropriate when you have something running and need to know what is missing. Verify the deliverable is a specific technical assessment rather than a generic maturity model.

Implementation (2–4 months, $40,000–150,000). Building the evaluation harness, observability, and deployment pipeline. The bulk of genuine LLMOps work.

Embedded advisory ($8,000–25,000/month). Ongoing involvement alongside your team. Works when you have engineers to absorb the knowledge; wasteful when you are outsourcing thinking entirely.

Training (1–2 weeks, $10,000–30,000). Upskilling your existing platform team. Frequently the best return for organisations with competent infrastructure engineers who simply have not worked with LLM-specific concerns.

Rates vary by region and specialisation. What should not vary is the deliverable list — an engagement producing slide decks rather than a running evaluation suite has not delivered LLMOps work.

Warning signs

MLOps with terminology substituted. If proposed deliverables centre on model training pipelines, feature stores, and drift detection on numeric features, that is conventional MLOps. Relevant to fine-tuning; not what most LLM systems need.

Tooling in place of methodology. Deploying an observability platform is not an LLMOps engagement. The methodology — what to evaluate, how to score it, what threshold triggers action — is the work. Tools are how it is implemented.

No evaluation strategy. If the proposal cannot explain how quality will be measured for your specific task, they cannot make the system safe to change.

Guaranteed accuracy figures. Nobody can promise a quality number without seeing your data and defining the metric. Such claims indicate either misunderstanding or willingness to define the metric to suit.

Vendor lock-in by default. Architecture that hard-couples you to one provider without discussing portability is a decision that should be made deliberately, with the trade-off stated.

Doing this without consultants

Many organisations can. The sequence:

  1. Build the evaluation set first. Fifty to two hundred representative inputs with expected characteristics. Tedious, unglamorous, and the highest-value artefact you will produce.

  2. Extract prompts from code into versioned files.

  3. Instrument every call — inputs, outputs, versions, tokens, latency, cost.

  4. Automate evaluation in CI. Any prompt or model change runs the suite.

  5. Pin model versions explicitly and schedule regression runs.

  6. Add cost attribution before spend becomes a problem rather than after.

Consultants accelerate this and bring pattern recognition from other deployments. They do not substitute for a team that understands its own quality criteria — and if you cannot articulate what good output looks like for your use case, no consultant can determine it for you.
